How the work runs

Measure the friction. Before redesigning anything, the project establishes where time goes: decision latency, rework, handoff loss, and the specific workflows that consume disproportionate senior attention. Most companies are surprised by at least one of the four.

Design the smallest system that works. Operating models fail when they are imported wholesale from a larger company. The design here is deliberately minimal: the fewest forums, the fewest metrics, and the clearest ownership that will hold for the next twelve months of growth, not the next five years of ambition.

A note on metrics
